I want to talk to you about something crucial: creating a not-to-do list through effective delegation.

Let me tell you about a client of mine who runs a successful service company.

He’s been at it for over 30 years, and while he’s done well, he has a big problem.

Every time there’s an issue, his phone rings. 📞

Every.

Single.

Time.

He complains about it, but the reality is he trained his company to rely on him for everything.

He’s got the hero syndrome, something many business owners struggle with.

The hero syndrome means he’s always the one to save the day.

But this has turned his business into a trap.

He can’t escape because he’s made himself indispensable.

Creating a Not-To-Do List Through Delegation

If you design a building with one entrance and no exit, what do you have?

A prison! 😬

I’ve been in his shoes, and that’s why I created a proven step-by-step exit system that fixes this problem.

It’s called XOS™, which stands for Exiter Operating System.

The first step in the XOS™ method is basic delegation.

Basic delegation is essentially creating a not-to-do list.

It’s about identifying tasks you need to stop doing and delegate to others.

This is crucial for breaking free from the hero syndrome.

Here’s how you can start creating your not-to-do list through effective delegation:

  1. Make a list of the top 10 actions/assignments you must complete in any given time period that are important to the business, but not critical, that you currently do alone.
  2. Pick one item from that list and delegate it to someone else for 30 days. Make sure that the person you assign the task to understands the timeline and the purpose behind why you are delegating this task to them.
  3. Check on their progress once a week (no more, no less). Schedule a time to check in with this person once a week. If you check in more often than that, you run the risk of confiscating the task back. If you check in less than that, you run the risk of abdication.
  4. Look for ways to praise their work, not to make it better. When you do your check-ins, you are not allowed to make any corrections. You must simply look for ways to praise their work even if you have to look really hard to find something to praise.
  5. Once they are able to do the task at 80% of your expectations, permanently mark it off your list of personal tasks. What you are looking for is about an 80% success rate in the task. Don’t look for or expect perfection.
  6. Repeat the process every 30 days until all non-critical tasks are off your list. Once you get the hang of delegation, you aren’t limited to delegating only one task per month; instead, you can delegate as many tasks at a time as you feel comfortable.

Let me share a story about an entrepreneur named Alex.

Alex was always overwhelmed, juggling multiple tasks and constantly firefighting.

His business was doing well, but he was exhausted, and his family life was suffering.

After learning about effective delegation, Alex decided to create a not-to-do list.

He identified tasks that he could delegate and started training his team to handle them, following my six-step process outlined above.

It’s natural to feel that no one can do the job as well as you can.

But the truth is, by holding on to every task, you limit your business’s potential for growth.

Effective delegation allows you to focus on strategic planning and business development rather than getting bogged down in daily operations.

Avoiding Common Delegation Pitfalls

While delegation is powerful, it’s important to avoid common pitfalls:

  • Micromanaging: Once you delegate, avoid the temptation to micromanage. Trust your team to handle the tasks.
  • Failing to Follow Up: While you shouldn’t micromanage, you also shouldn’t disappear. Regular weekly follow-ups ensure tasks are on track and provide opportunities for feedback.
  • Lack of Clarity: Ensure that the tasks and expectations are clear from the beginning. Misunderstandings can lead to mistakes and frustration.
  • Ignoring Development: Use delegation as an opportunity to develop your team. Provide constructive feedback and encourage growth.

The Long-Term Benefits of Delegation

Effective delegation has long-term benefits for both you and your business:

  • Increased Business Value: A business that can operate independently of its owner is more attractive to potential buyers and investors.
  • Improved Life Balance: Delegation allows you to step back from daily operations, giving you more time for personal pursuits and family.
